Repair or replace? An honest framework for aging systems.

Use the $5,000 rule — repair cost × system age — plus refrigerant type, repair history, and comfort trends to decide. Sometimes a $600 repair is the right call on a 14-year-old system; here's how to know.

Start with the $5,000 rule: multiply the repair quote by your system's age in years. If the answer is over $5,000, lean toward replacement; if it's under, the repair usually pencils out. A $600 blower motor on a 14-year-old system scores $8,400 — but that same $600 repair can still be the right call if the compressor is healthy and the system has a clean repair history. The rule is a starting point, not the whole framework.

We've been making this call with Metro Atlanta homeowners since 1972, and we've replaced systems we installed twenty years ago — which means we've also talked plenty of people out of replacing. The honest answer depends on five things: the repair math, the refrigerant in the lines, the repair history, the efficiency gap, and what your comfort has been doing lately. Here's how we walk through each one.

What is the $5,000 rule — and where does it break down?

The rule works because it weighs two things at once: how much you're spending, and how much useful life is left to spend it on. A $1,200 repair on a 4-year-old system ($4,800) is an easy yes — the system likely has a decade ahead of it. The same $1,200 on a 12-year-old system ($14,400) is money spent on equipment that's already near the end of the 12–15 years a Georgia air conditioner typically lasts.

The rule breaks down in three common situations:

  • It can't see the repair type. A failed capacitor and a failed compressor are different animals. Electrical parts fail routinely and cheaply; a compressor or evaporator coil failure on an out-of-warranty system is usually the beginning of the end, whatever the multiplication says.
  • It can't see your timeline. Selling the house in two years? A solid repair plus a service record often beats a replacement you won't be there to enjoy. Staying ten years? The math shifts toward replacing on your schedule instead of the system's.
  • It can't see the rest of the system. If your ducts leak or the equipment was oversized from day one, a repair keeps a flawed system limping while a replacement is the natural moment to fix the underlying problem.

Why does refrigerant type matter so much?

The refrigerant in your lines quietly sets a floor under every future repair bill, so check it first — it's printed on the outdoor unit's data plate.

  • R-22 (pre-2010 systems): repairs rarely make sense. R-22 production ended in 2020, so any repair that involves recovering or adding refrigerant relies on reclaimed supply at premium per-pound prices. An R-22 system is also 15+ years old by definition — almost any refrigerant-side repair fails the $5,000 rule before you finish the multiplication.
  • R-410A (roughly 2010–2024 systems): repairs still pencil out, for now. R-410A is being phased down under federal rules in favor of lower-impact refrigerants like R-454B. Existing systems can be serviced for years, but refrigerant costs will trend up as production quotas tighten. A minor repair on a healthy R-410A system is fine; a major refrigerant-side repair on an older one deserves a harder look.
  • R-454B (new systems): the current standard. If you replace today, this is what you'll get — which is one quiet argument for not replacing twice in quick succession by half-repairing an old system now and replacing it anyway in two years.

Are your repairs arriving in clusters?

One repair is an event. Two meaningful repairs in 18 months is a pattern — and in our experience it's one of the most reliable end-of-life signals there is. Aging systems don't usually fail all at once; they fail in clusters, because the same heat, vibration, and corrosion that killed the first component has been working on all the others too.

Pull out your service records (or ask us for ours) and add up the last two years. If you've spent more than about a third of a comparable repair bill's worth twice in that window, you're not really deciding "repair or replace" anymore — you're deciding whether to keep paying for the old system in installments. That's also the point where a repair visit should come with a frank conversation about the system's trajectory, not just a fix for today's symptom.

What does the efficiency math actually say?

Replacement partly pays for itself through lower operating costs — but be honest about the size of that effect. A 14-year-old system was likely rated 13–14 SEER when new, and after years of coil wear and drifting charge it's performing below that. Today's Southeast minimum is 14.3 SEER2 under a tougher test standard, and mid-tier equipment runs 15.2–17 SEER2. In round terms, each SEER2 point cuts cooling energy by roughly 5–7%, and Georgia's 2,000+ hour cooling season means those percentages apply to a lot of run time.

Realistically, moving from a worn 13-SEER system to a properly installed 15–16 SEER2 system trims a meaningful slice off summer cooling bills — often in the range of a few hundred dollars a year at typical Georgia Power rates, depending on house, ducts, and habits. That savings alone rarely justifies replacing a working system. What it does is tilt the scales when the system is already failing: the repair keeps the old operating cost, the replacement lowers it. Is your comfort quietly getting worse?

Systems rarely announce their decline on the thermostat. In Georgia's humid climate, the first thing an aging system loses is usually humidity control — the house hits 74°F but feels clammy, because a tired compressor and fouled coil can't wring moisture out of the air the way they used to. Other slow-motion signals we see across Cumming, Alpharetta, and Suwanee homes: rooms drifting apart in temperature, longer run times to reach setpoint, more noise at startup, and power bills creeping up year over year with no change in habits.

These trends matter to the decision because a repair fixes a component, not a trajectory. If the comfort complaints started before the breakdown did, replacing the failed part will get you back to a baseline you were already unhappy with.

When is repair the right call?

This is the part of the framework most contractors skip, so let's be plain: a lot of the systems we're asked to quote replacements for should be repaired instead. Repair is usually the right call when:

  • The failed part is minor and the core is healthy. Capacitors, contactors, fan motors, drain problems, thermostats — these are routine wear items, not death sentences, even on a 12–14-year-old system whose compressor tests strong.
  • The system has a clean history. First significant repair, regular maintenance, no refrigerant leaks — that's a system earning the benefit of the doubt.
  • You're moving within a couple of years. A documented repair and service record serves a home sale better than a brand-new system you'll never recoup.
  • The repair buys time you actually need. Sometimes a $600 repair on a 14-year-old system is exactly right — not because the system has years left, but because it moves the replacement from a 9 PM emergency in July to a planned decision in October, when you can compare options calmly.

When does replacement win?

  • The repair involves the compressor, evaporator coil, or heat exchanger — out of warranty.
  • The system runs R-22, and the repair touches the refrigerant circuit at all.
  • Two or more meaningful repairs in the last 18 months, with another quote in hand.
  • Comfort and bills have been declining for seasons, and the repair only restores a baseline you didn't like.
  • The system was wrong from the start — oversized, undersized, or starved by bad ductwork — and replacement is the one moment those root problems get fixed properly.

How to make the call without pressure

Run the $5,000 rule, check the refrigerant on the data plate, count the repairs in the last 18 months, and be honest about the comfort trend. If most of those point the same direction, trust them. If they split, the tiebreaker is your timeline in the house.

Frequently asked questions

Is the $5,000 rule actually reliable?

It's a good first filter, not a verdict. Multiply the repair quote by the system's age in years; if the result tops $5,000, replacement deserves a serious look. But the rule can't see refrigerant type, repair history, duct condition, or how long you plan to stay in the house. We've recommended repairs that failed the rule and replacements that passed it — the rule starts the conversation, the other factors finish it.

My system uses R-410A. Do I need to replace it before the phase-down?

No. The R-410A phase-down restricts new equipment production, not the systems already in homes. Your system can be legally serviced and recharged for years to come, though refrigerant prices will likely climb as supply tightens. Our advice: keep a healthy R-410A system running, but if it needs a major refrigerant-side repair — a compressor or a coil — factor rising refrigerant costs into the repair-or-replace math.

Should I replace the furnace and AC at the same time?

Usually yes, if both are past roughly the ten-year mark. The indoor and outdoor equipment are engineered as matched pairs, and pairing a new condenser with an old blower often sacrifices the efficiency and dehumidification you paid for. Replacing together also saves on labor. The exception is a furnace under about eight years old and in good health — a good installer can often match to it honestly.

Can I just replace the outdoor unit to save money?

We almost never recommend it. Modern refrigerants and coil designs mean a new condenser bolted to a 15-year-old indoor coil rarely performs at its rated efficiency, may not be a legal or warrantable match, and leaves the oldest half of the system in place to fail next. If budget is the obstacle, financing a properly matched system nearly always beats a mismatched half-replacement.
